Asador style bbq problem

I have built an asador style bbq. I deliberately did not include a grid for coals, or any venting, as this is generally not used in videos I see from Spain/Argentina.

I don't burn wood, but good quality charcoal.

However, my coals do not burn happily and will readiliy go out. Any ideas as to what I could do to improve the burn?

In Argentina, they appear to have no difficulty having embers/coals direct on the fire bricks.
